I need to tell you something before I tell you what I think about your AI strategy.
I built a software company called barometerIT. Spent six years on it. Knew it better than I knew my own kids or at least, that's what I told myself. When we sold it to a larger company, I was supposed to help quadruple its revenue. Train the sales team. Show them what I'd built.
I had a plan. It was a good plan. It made perfect sense to me.
The sales team asked great questions. I heard every single one of them.
And I just kept repeating myself louder.
Because the alternative was actually listening, actually admitting that maybe the product wasn't as easy to sell as I thought, actually having the hard conversation I'd been avoiding for years. That was too much. So I kept pitching. I kept pushing. I called it leadership.
It wasn't. It was survival. And the thing I was surviving was my own fear that barometerIT wasn't what I'd told myself it was.
I'm telling you this because I'm about to say something confrontational. And I want you to know I've earned the right.
The shift most companies missed
You're in a room with a CPO or CTO. They walk you through their AI strategy. There's a roadmap. There's a budget. There's a vendor. The confidence is real. The slides are clean.
And almost immediately, you realize something: they're still building for the cloud. But their users aren't.
Every company avoids something during a technology shift. A real re-architecture. A hard product conversation. The uncomfortable truth about what the product actually is and what it was never built to do.
In this cycle, the thing most companies avoided wasn't AI.
It was this: computing is moving to the device.
The phone in your customer's hand is no longer just a screen. It's a sensor layer. A behavioral engine. An inference environment. It's wicked fast. It runs dedicated AI silicon faster than most cloud responses can round-trip. It knows where the user is, what they're doing, what they're about to do, and it knows all of this before the question gets asked.
Most products weren't built for that reality. So companies took the faster path. They layered AI into the cloud. They added assistants. They improved dashboards. They shipped something they could point to.
And they told themselves they had a strategy.
The workaround became the belief
Here's the thing about avoidance: it doesn't disappear. It hardens.
The chatbot became the AI strategy. The dashboard became the data strategy. The POC became the roadmap. Nobody called it avoidance. They put it in the board deck. They hired around it. They built a team to maintain it.
I kept repeating myself louder too. That's what it looks like from the inside. It looks like confidence.
But underneath all of it, the same gap: you're solving a device native problem with cloud native assumptions.
Most companies aren't data poor. They're drowning in it. But the most valuable signals never leave the device. How someone scrolls. Where they hesitate. What they ignore. What they almost do before they stop. These are not analytics events. They don't live in your data warehouse. They don't show up in your weekly report. They happen in real time, on the glass, in milliseconds and most systems were never designed to see them.
Because they were designed for data that gets sent to the cloud. Not behavior that happens in the moment.
That's the architectural decision that's costing you. Not the AI model you chose. Not the vendor relationship. The assumption that the signal needs to travel somewhere before it becomes useful.
It doesn't. And by the time it does, the moment is already gone.
If your product needs a network call to understand the user, it's already behind. Not behind a competitor. Behind the user. Behind the moment. The signal fired, the context existed, and your product was waiting for the cloud to confirm what the device already knew.
Your metrics are protecting the old model
"Engagement is up. Session time is strong."
Good.
That might be the problem.
Those metrics were built for products that live on screens, products that succeed when users stay longer, click more, come back tomorrow. They were the right metrics for a model where more interaction meant more value.
But intelligent products don't need more time. They reduce time. They reduce friction. They reduce the cognitive load of having to navigate something that should already know you.
The goal isn't engagement. It's indispensability, where the product has become so woven into how someone operates that removing it is unthinkable. Not because it's sticky. Because it's necessary.
High session time might not mean your product is great. It might mean it's still hard to use. And you've built a measurement system that rewards the wrong thing.
This isn't an AI shift. It's a mobile shift.
The companies pulling ahead have made a different decision, a more fundamental one. They've accepted that the center of computing has moved. From cloud to device. From response to anticipation. From interaction to interpretation.
The phone isn't a channel. It isn't a screen. It isn't the place users go to access your product. It's the system. And the system now has a brain capable of local inference, operating without a network call, processing behavioral signals in real time with full privacy intact.
Most product teams don't know what to do with that yet. The ones that figure it out won't just build better apps. They'll build a different category of product entirely.
What to do instead
You don't need to start with a rebuild. You don't need a new vendor, a platform migration, or a six month discovery phase with forty people.
Start with honesty. Not the kind you put in a slide deck, that's performance. The kind where you look at the product you actually built, not the one you intended to build, and ask whether the architecture matches the ambition.
At Livefront, we've started calling this a Signal Audit. Not because it's a framework. Because it forces a different conversation. One that most teams avoid. Four questions. One honest conversation:
What signals exist on the device that you're not using? Not what you're collecting in the cloud, what's happening on the glass that your architecture was never designed to see.
Where does behavior actually happen in your product? Not where you track it. Where it occurs, and how far it has to travel before your system can act on it.
What decisions are still waiting on the cloud that don't need to? What inference are you routing through a server that could run locally; faster, cheaper, with no data leaving the device?
What outcomes are you measuring that no longer reflect value? Which metrics are protecting last year's architecture instead of pointing toward the product you're claiming to build?
Most organizations are closer than they think. The gap isn't capability. The hardware is already in your users' pockets. The signals are already being generated. The gap is perspective and the willingness to look at what you actually built instead of what you planned to.
I know what it's like to be the last one to see it. To keep explaining something that doesn't quite hold up. To feel it and ignore it anyway.
That gap between what we think we built and what's actually there, that's where most of the cost lives. And most teams don't look at it until they have to.
I didn't either.
I also know what it costs.
